One diagnostic. Eleven case studies.
In 14 business days, the Precision Revenue Framework™ Phase 1 Revenue Diagnostic was run end to end on a founder led, relationship driven US IT staffing and consulting firm, the exact profile this framework was built for. What follows is the actual work: eleven deliverables, each presented as its own case study, with the real findings and the real numbers.
The Collateral Inventory: 90+ assets, all saying the wrong thing
The Situation
Two decades of marketing output, web pages, decks, one pagers, certification materials, and pipeline that kept thinning anyway. The leadership team assumed they needed more content. The diagnostic tested that assumption first.
What the Diagnostic Found
More than ninety client facing artifacts were cataloged across web, sales enablement, corporate marketing, and certification categories. The verdict: the firm did not have a content volume problem, it had a content coherence opportunity. Across all ninety plus artifacts, the words that described the firm's actual competitive strengths, "predictable," "shadowing," "redundancy," "ninety five percent retention", appeared rarely or not at all. Instead, the collateral used the same vocabulary as a dozen competitors: experienced consultants, proven methodology, global delivery, cost optimization. The audit also surfaced a dual homepage condition sending two different narratives to the same market.
What It Activated
A target state architecture recomposing the estate around five commercially active artifacts, each carrying one approved Master Narrative, so every asset a buyer or an AI model touches sends the same signal.
The Competitive Messaging Matrix: twelve competitors, one empty seat
The Situation
In a market where buyers say "there are so many of these firms now," the firm competed on the same claims as everyone else, and lost on price when nothing else differentiated.
What the Diagnostic Found
The public messaging of twelve benchmarked competitors across four competitive tiers was scanned and mapped. It produced the single most operationally valuable finding of the engagement: "Predictable Delivery, By Design" was unclaimed white space, zero of twelve competitors positioned on predictability. Meanwhile eight or nine of the twelve crowded into near identical claims. The kicker: the firm's own buyers already described it in predictability language, and its homepage already hinted at the frame. The market position it needed was sitting empty, one step from where it already stood.
What It Activated
A white space claim architecture, which saturated lanes to exit, which territory to occupy, and how to defend it once claimed.
The Buyer Perception Report: the customers had already written the positioning
The Situation
The firm had loyal clients but no structured account of why they stayed, and no way to convert that loyalty into commercial evidence.
What the Diagnostic Found
Six completed buyer perception questionnaires, exceeding the engagement target, across current, former, and re-engaged clients representing more than twenty seven combined engagement years. Their unprompted language mapped almost exactly onto the unclaimed white space D2 identified. One regulated industry client described a Friday afternoon crisis "resolved and under pressure fully documented well before our Monday morning deadline." Another confirmed that SOC 2 Type II and ISO 9001:2015 compliance "are not optional considerations for any vendor relationship." An eight year client credited continuity: "strong historical understanding of the environment and prior decisions."
Buyers were already saying it. The firm was already publishing the seed of it. The competitive field had not claimed it. Three truths, converging.Engagement finding, Buyer Perception Report
What It Activated
A structured reference engine, consent managed voice capture that turns customer language into testimonials, case evidence, and sales proof on a repeatable cadence.
The Internal Alignment Report: 527 minutes that found a hidden asset
The Situation
Most diagnostics find internal misalignment. This one found the opposite, and that finding was worth more.
What the Diagnostic Found
Nine internal stakeholders, CEO, CTO, sales, technology and delivery directors, HR and compliance, sat for 527 minutes (nearly nine hours) of structured dialogue. The team proved substantially more aligned than a typical mid market firm: every leader described the same operating core in their own words, built in redundancy, shadowing before deployment, backup capacity engineered into every engagement. The commercially consequential finding was the alignment delta: the internal voice was sharper and more differentiated than anything the public facing collateral said. The firm's best marketing language already existed. It was trapped inside the building.
What It Activated
An internal to external alignment program, formalizing the shared language as the market facing frame, so external voice catches up to internal reality and stays in lockstep through a quarterly review cadence.
The Best Customer DNA Profile: what the four best relationships had in common
The Situation
The firm knew which clients felt like great clients. It had never measured why, so it couldn't recognize the next one in the pipeline.
What the Diagnostic Found
Four evidence rich exemplar relationships were dissected across three yield dimensions, willingness to expand, longevity of tenure, willingness to advocate, then validated against the six buyer respondents and the 527 minutes of internal dialogue. Seven consistent genetic markers emerged, with scoring thresholds separating Best Fit from Viable from Non Fit. The exemplars made the case concrete: one eight year manufacturing services relationship reported downtime reduced forty percent and actively refers the firm to other corporations.
What It Activated
The profile became a daily use scoring instrument, the shared filter every new opportunity passes through before the firm spends senior capacity on it.
The Negative ICP Filter: the proposals that should never have been written
The Situation
A small senior team kept investing proposal effort in deals that were never going to close, and the pattern was invisible until someone counted.
What the Diagnostic Found
Proposal gravity, the pull toward writing a proposal before the deal earned one, was visible in three of six closed lost deals. The filter organized disqualification into four categories: structural misalignments, engagement shape misalignments, deal dynamic warning signals, and context specific non fits. Its centerpiece is the Moment-3 Pre-Proposal Gate: no proposal gets written until a named decision maker, a decision framework, and a decision date are recorded in the CRM. Three named elements, enforced at one moment in the deal.
What It Activated
Installed sales discipline, an exception managed gate that protects finite senior capacity, with gate pass rate and conversion lift as the success measures.
The Precision ICP: three tiers, one sixty second triage
The Situation
"Anyone who needs what we do" is not a market. The firm needed a definition of fit precise enough to govern daily commercial decisions.
What the Diagnostic Found
The capstone of the ICP triad consolidated the positive archetype (D5) and the disqualification framework (D6) into one operational document. Three tiers emerged from the evidence: Primary, manufacturing and regulated mid market, where the firm's compliance embedded delivery is structurally valued; Secondary, compliance driven mid enterprise; Tertiary, government adjacent and supplier diversity procurement. The document ships with a sixty second triage and a fifteen item fit scorecard, so tier classification happens at first contact, not after three discovery calls.
What It Activated
The reference the commercial team works from every day, every account scored, every tier tied to an investment level, refreshed on a governed cadence.
The Pipeline Forensics Report: nine deals, three patterns, zero mysteries
The Situation
Nine opportunities in the CRM: six closed lost, three active, zero closed won. The losses felt random. They weren't.
What the Diagnostic Found
Three distinct patterns accounted for the entire closed lost set. Pattern A, Proposal Then Ghost, three of six. Pattern B, Price Value Misalignment, two of six. Pattern C, Diffuse Decision Authority, one of six. Then the forensics were replayed against the D6 gate: applied consistently, the Moment-3 Gate and yellow flag escalation would have intercepted three of the six losses before any proposal investment was made. Not a theoretical claim, the interception tested against the firm's actual deal history.
What It Activated
A real time pattern interception system: every live deal continuously classified against the three named patterns, with weekly, monthly, and quarterly reviews keeping the taxonomy predictive as new evidence lands.
The Pipeline Hygiene Cadence: clean data as a rhythm, not a cleanup
The Situation
Every firm cleans its CRM once. Almost none keep it clean, because cleanup is an event and decay is a process.
What the Diagnostic Found
The nine deal pipeline was recategorized into an honest Real / At Risk / Dead view, the baseline from which all Phase 2 measurement begins. On top of it, a three rhythm operating architecture: a weekly pipeline review, a monthly forensics pass running every live deal against the D8 pattern taxonomy, and a quarterly retrospective that recalibrates the patterns themselves. The animating principle: clean pipeline data is the byproduct of a rhythm, not a one time cleanup.
What It Activated
The operating rhythm that makes forecasting possible, coverage, velocity, conversion, and qualification measured from a trustworthy baseline, with leadership seeing patterns before they become trends.
The Revenue Diagnostic Report: one finding, one hypothesis, eight workstreams
The Situation
Nine deliverables of evidence are useless if leadership can't act on them. The capstone compresses everything into a decision instrument.
What the Diagnostic Found
The capstone names the one most valuable finding, eight specific supporting findings, and a single testable strategic hypothesis, then sequences an eight workstream Phase 2 roadmap the leadership team can activate the day they decide to move. The animating principle of the whole diagnostic lives here: the firm does not need to become something different. It needs its market presentation to catch up to its delivery reality, and it needs the sales motion equipped to convert the attention that presentation will earn.
What It Activated
Phase 2, with no ambiguity: what to build, in what order, owned by whom, measured how. Strategy that ships, on one page of decisions.
The Master Blueprint: ten evidence streams, one direction
The Situation
Any single deliverable could be dismissed as one lens. The Master Blueprint exists because ten independent lenses refused to disagree.
What the Synthesis Showed
Internal voice (527 minutes), buyer voice (six accounts), the collateral estate (90+ artifacts), the competitive field (twelve firms), and the pipeline record (nine deals) converged on one diagnosis: a relationship driven, delivery reliable firm whose market presentation systematically underrepresents what the business actually delivers. The delivery is the moat, buyers independently confirmed it with hard outcomes. The presentation is the bottleneck, the differentiators appear almost nowhere in ninety plus artifacts. And the empty market position the firm should occupy was confirmed unclaimed by all twelve competitors.
The distance between reality and presentation is runway, not remediation.Master Blueprint, framing note
What It Activated
An integrated Phase 2 roadmap across four horizons, Foundations, Openers, Compounders, Sustaining, with six compounding moves that each draw on multiple deliverables at once, ten sequenced recommendations, a risk topology, and a three layer governance model. Eleven documents. One direction. Zero guesswork.
